About the Client
Mosaic Wellness is a digital-first healthcare company building a family of purpose-driven platforms that address diverse health and wellness needs. Through brands like Man Matters, Be Bodywise, and Little Joys, it offers accessible, targeted solutions that empower individuals to take charge of their well-being across age groups, genders, and life stages.
The Brief
As Mosaic Wellness rapidly expanded its product portfolio and launched new brands, the demands on its design team grew just as quickly. What began as a small, functional unit was now expected to deliver at scale across multiple platforms, each with its own tone, audience, and pace.
The challenge was clear: the design team needed to be reorganized, scaled, and upskilled to keep pace with the business. Processes had to be standardized across brands. Creative output had to be sharper and more consistent. And the team needed to level up to meet the growing complexity of the work, without compromising on speed or quality.
The Process
1. Team Reorganization & Management
Audited the existing team structure and workflows
Reorganised designers into brand-aligned verticals: Man Matters, Be Bodywise, and Little Joys
Gave each sub-team clear ownership, improving delivery timelines and reducing cross-brand confusion
Removed bottlenecks and made task flows more predictable — all within two months
Introduced Mosaic’s first foundational design language system to bring consistency and reduce design time by 40%
Standardised core components, typography, icons, and colour usage across all sub-brands
Built and implemented the system across platforms in under three months
Mentored team on best practices across research, usability testing, design audits, and design systems.

3. Skill Evaluation & Upskilling
Assessed each team member's strengths across soft skills (e.g., communication, ownership, team collaboration) and design skills (e.g., wireframing, user journey, visual design)
Created personalized learning roadmaps and conducted targeted upskilling sessions led by Sushant, acting as the fractional Head of Design, to improve team performance.
4. Tooling and Visibility
Introduced lightweight tools for better syncs, tracking, and documentation
Set up shared calendars and structured stand-ups to bring clarity to timelines and daily progress
Introduced generative AI tools to speed up asset creation without compromising on quality

Brought in generative AI tools (e.g., Adobe Firefly) to boost creative ideation and asset generation

The Impact
Consistent design language and the elimination of individual or subjective design decisions.
We reduced the general time taken for designing by 40%. Enabled us to spend more time on user research and UX flows, as visual design TAT was reduce to few hours from days.
A shift occurred as each designer’s approach began to align with the new Design Language System (DLS) guidelines. For the first time, components created by different designers in isolation started to exhibit a cohesive appearance under a universal design language.
This boosted our team’s confidence and motivated us to successfully complete the foundational DLS, a challenging task running alongside our daily sprint activities.
We managed to complete an actionable, and foundational DLS for our platforms in 3 month. Of course, no design system is ever complete, we keep updating and revising the DLS.
